How to Calculate the Cost and ROI of 24/7 AI Customer Support

Calculating the cost and ROI of AI customer support

Round-the-clock human support requires staffing, scheduling, training, management, and coverage for absence. AI does not remove the need for people, but it can handle frequent first-line questions and collect requests when the team is offline.

The right comparison is not simply "person versus chatbot". It is the cost and outcome of the complete support workflow.

Measure the current baseline

Before automation, record:

  • monthly enquiry volume by channel and hour
  • median first-response time
  • percentage of repetitive questions
  • enquiries abandoned before a reply
  • staff time spent on first-line support
  • conversion or booking rate from support conversations

Calculate the benefit

Use conservative estimates for:

  1. Recovered enquiries: after-hours or peak-time conversations that now receive a useful response.
  2. Time saved: repeatable questions handled without staff typing the same answer.
  3. Faster conversion: qualified booking or sales requests reaching the team with context.
  4. Capacity: growth in conversation volume without equivalent growth in first-line workload.

Include the full cost

Count subscription fees, setup, content maintenance, integrations, review time, and human follow-up. A system with poor information can create more work, so ongoing quality control belongs in the model.

A simple ROI formula

ROI = (measured benefit - total cost) / total cost × 100

Run a narrow pilot and compare it with the baseline. Review the result monthly rather than relying on a one-time projection.
